“Now with AI” is everywhere and it’s quickly becoming meaningless.
Product announcements, roadmap slides, investor decks, onboarding emails. AI has become the default qualifier for “modern,” even when the underlying product experience hasn’t meaningfully changed. In many cases, AI features add complexity without clarity, novelty without value, and automation without trust.
This isn’t because AI lacks potential. It’s because too many teams are treating AI as a differentiator, rather than as a tool in service of a user problem.
When AI is bolted onto a product to keep up with competitors, it often turns into a gimmick. When it replaces thinking instead of supporting it, teams ship features that look impressive in demos but fail in real workflows.
Understanding how to use AI in product management well is what separates teams that ship real value from those chasing trends. Used poorly, it becomes noise.
This article is about how to use AI in product management in ways that actually help, without turning your product (or your process) into a gimmick.
Where AI Actually Adds Value
AI earns its place when it reduces friction, accelerates learning, or scales something humans already do well. In product management, this typically shows up in three areas: discovery, execution, and the product itself.

Product discovery has always been information-heavy. Interviews, usability tests, NPS comments, support tickets, sales notes, app reviews. PMs are drowning in qualitative data.

The best AI features often don’t feel like “AI” at all. They just make the product easier, faster, or more intuitive to use.
Where AI Doesn’t Add Value
Just because AI can be added doesn’t mean it should be.
Two red flags almost always signal gimmicky AI: no clear user problem and no measurable outcome.
No Clear User Problem
If the feature discussion starts with “We could use AI to…”, you’re already in dangerous territory.
AI is not a problem. It’s a solution approach. When teams lead with the technology instead of the user need, they often ship features that users didn’t ask for and don’t trust.
Common examples:
- AI summaries that users ignore
- Chatbots added solely because competitors have one
- Predictive features without enough signal to be actionable
If users can’t clearly articulate what problem the AI is solving for them, it probably isn’t.
No Measurable Outcome
Another warning sign: success metrics that are vague or purely technical.
Accuracy alone isn’t enough. A model can be impressive in testing and still fail in the real world if it:
- Creates alert fatigue
- Adds cognitive load
- Produces outputs users don’t act on
AI features should be tied to outcomes users care about:
- Reduced time spent
- Improved decision quality
- Increased confidence or trust
If you can’t define what “better” looks like for the user, AI won’t magically get you there.
A Framework for How to Use AI in Product Management Effectively
To avoid gimmicks, product teams need a disciplined way to evaluate AI opportunities. A simple, effective framework looks like this:
Problem → Opportunity → AI Fit → Validation
1. Start With the Problem
What user pain are you solving? Where is friction, delay, or overload happening today?
“Users want insights” isn’t a problem. “Support managers can’t triage urgent tickets quickly enough” is.
2. Identify the Opportunity
What would better look like?
- Faster decisions?
- Less manual work?
- More consistency?
This step often reveals that AI isn’t necessary at all, or that a simpler solution would suffice.
3. Assess AI Fit
Ask:
- Is this something humans already do reasonably well?
- Is there enough data to support it?
- Is consistency more important than creativity?
AI works best where there’s an existing, repeatable human process. If humans don’t agree on how something should be done, a model won’t magically figure it out.
4. Validate in Context
AI will be wrong some of the time. That’s not a failure. It’s a design constraint.
Good validation includes:
- Confidence thresholds
- Human override options
- Feedback loops
- Ongoing monitoring across user segments
If you don’t know what happens when the AI is wrong, you’re not ready to ship it.

That means being honest about where AI genuinely improves the user experience, where it introduces risk, and where it simply adds noise. It means holding AI features to the same bar as any other product decision: does this solve a real problem, for a real user, in a measurable way?
The framework above gives you a repeatable way to answer that question at every stage of discovery, execution, and iteration.
Guardrails for Product Managers
Don’t Replace Thinking
If AI is doing the framing, deciding, or prioritizing, you’re outsourcing the very skills that make product management valuable.
Ask yourself:
- Am I engaging with raw data?
- Do I understand why the AI produced this output?
- Could I explain this decision without referencing the model?
If not, you’re not leading. You’re delegating.
Don’t Skip Validation
AI features require the same rigor as any other product capability, often more.
That means:
- Testing in real workflows
- Measuring impact, not novelty
- Designing for failure, not perfection
Trust is built when users see that AI supports them, not when it surprises them.
